transom repaire

hi i'm new to this forum thing but here it goes
i have a hartley ts 16 with rot in the transom and some in the skin
the skin i was thing about just stripping off and replaceing but i'm not to sure about hte transom what is the best way to go about repaireing it?

Needs a bit more to go on mate. I used to own a hartley and they all rot out around the bungs at the lower tansom.
You mentined the "Skin", is that the hull ply?
Pics would be good also.
